iGrafx implementation at a logistics company in Oman

ABC, is a major logistics operator in the Sultanate of Oman and following the privatization of the company, the management felt the need to cut costs and improve efficiencies. The management realized that the company needed a transformation to enable its employees to deliver much higher results. This meant, a gradual shift in the mindset of its people from old, inefficient ways of working to better, transparent, technology-driven, and process-driven ways, was imperative. SSA partnered with ABC to consult and drive the LEAN transformation journey at ABC. At the time, ABC did not have standardized processes, and measurements were, by far, missing.





The Implementation

BPMS

One of the first initiatives undertaken at ABC was implementing the Business Process Management System which followed a 4-phase approach of process discovery, mapping (As-is documentation), analysis and improving (To-be documentation and implementation).

iGrafx was a key resource which contributed to the implementation of BPMS. SSA trained a set of employees on iGrafx® FlowCharter®, an easy-to-understand and intuitive tool which was used for creating the As-is process maps across all functions in the organization. SSA facilitated the initial process discovery sessions for each function after which employees were encouraged to map the processes. SSA used a combined approach of BPMS and Lean to critically evaluate the activities in a prioritized set of critical and resource-consuming processes and identified simple improvements at the functional level. This brought about standardization and streamlined the processes at ABC.

The new To-be processes were documented and were made available to all employees on iGrafx Platform, repository which served as a central storage for all the processes in the organization.

Addressing Change Management

One of the basic elements to effective change management is the concerned people are informed about the change and have the same understanding. iGrafx Platform supports this by allowing ABC to link their process flowcharts, policy documents and other files to the relevant employees and then run review, approval, acknowledgement, and endorsement cycles.

Other aspects of Business Transformation

iGrafx Platform is truly a web-based Business Transformation platform which supported ABC, not only in process change management, but also monitoring and charting KPIs, linking processes to company vision and strategy, managing compliance to requirements (government & industry standards, regulatory & statutory, etc.) and managing business risk as well. Goal Deployment, Corporate KPIs monitoring

The strategies, corporate objectives and strategic KPIs were mapped on iGrafx and the Corporate Performance Dashboard was institutionalized and was review by the CEO and the executive leadership team every month. The practice of monthly dashboard review of the corporate KPIs was very crucial and helped the management of ABC to take note of the good work and to make course corrections where the performance lagged. While the data entry into the platform is still manual, ABC is looking to integrate its systems to the Platform in the next phase in 2021, so that monitoring can be real-time.

For 2021, the goal deployment from Corporate KPIs to Functional KPIs has also been mapped on iGrafx. This has made the functional reviews for the HODs much easier and consistent information is passed onto the top level KPIs as well.

Conclusion

While Business Transformations are possible without iGrafx, it would require more time and a large-scale effort from the management. Companies around the globe are opting IT systems which can seamlessly support their transformation journey. With the presence of centralized organizational knowledge, ABC’s transformation has taken pace and it has become easy for the management to get performance insights, for the QHSSE & Compliance officers to control organizational compliance & risks, for the HRs & managers to on-board new employees and the Business Excellence team at ABC to effectively identify issues, manage projects, implement the changes (and map them on process flowcharts) and share the knowledge across!
